AI becomes weak when the prompt starts with “analyze this market.” The model can assemble plausible facts, but it does not know which facts could change the decision.

AI tends to over-include because it sees semantic similarity. A strategy team needs substitution evidence. Do customers compare these companies? Do review pages mention them as alternatives? Do sales pages or docs frame similar use cases? Do they hire for similar roles? Do analyst reports place them in the same evaluation set? Do they appear in the same procurement motion?
The final competitor set should be decision-relevant, not exhaustive. A small set with clear substitution evidence is usually more useful than a large set of adjacent companies.
The branch structure helps here. Each competitor branch has the same internal shape: positioning, product surface, pricing, distribution, customer evidence, recent moves, and open questions. This makes the matrix comparable without flattening the source context too early.
A defensible brief labels what kind of claim it is making. Facts, signals, and analyst judgment should not be written as if they carry the same evidentiary weight.
“The pricing page lists an enterprise plan” is a fact. “The company is hiring enterprise account executives” is a signal. “The company is moving upmarket” is analyst judgment.
AI often makes all three sound equally certain. That is dangerous. The stronger pattern is to decompose the judgment:
This structure makes the recommendation stronger because the reader can see the evidence stack. It also protects the brief from overclaiming. If the evidence is only a signal, the slide should not call it a fact.
The first matrix should be boring. The second can be strategic.
The evidence matrix contains source-backed observations: pricing model, target buyer, onboarding motion, compliance posture, integrations, release cadence, customer complaints, distribution channel, and recent hiring signal. It is dry by design.
The strategy matrix interprets the evidence: likely target segment, pricing pressure, defensibility, distribution advantage, roadmap direction, exposed weakness, and recommended response.
AI can draft the evidence matrix. The analyst owns the strategy matrix. Every strategy cell should point back to evidence cells. If it cannot, the cell is speculation and should be labeled or removed.
This is the same operating principle as the academic page: separate extraction from synthesis. Do not let a fluent model draft hide where evidence ends.
The deck is where market research gets compressed. Compression is useful, but it destroys context unless the source trail comes with it.
A deck with citations preserved is different from a deck with a source appendix. In a preserved-citation deck, the footnote on the slide opens to the source behind that exact claim. A source appendix says sources exist somewhere. It does not prove the sentence on slide 6 is supported.
